When is the ideal time of year to review your fulfilment services?

Finding a new fulfilment partner can make or break an eCommerce business, especially if you switch 3PL providers at the wrong time of year.

Many businesses start questioning their fulfilment setup during important trading periods like Black Friday and Christmas when they start to have eCommerce fulfilment problems, such as delays during peak season.

So, when is the best time of year to switch to a new third-party logistics (3PL) provider?

The short answer is immediately after peak season.

Below, we explain the ideal timing, the key reasons why, and the critical periods to avoid when changing fulfilment partners.

Q1: The best time to choose a new 3PL provider

For most UK eCommerce businesses, January to March is the optimal window to review fulfilment performance and consider onboarding a new 3PL provider for several reasons:

Performance assessment after peak season – Q4 places maximum pressure on fulfilment operations. After Black Friday, Cyber Monday, and Christmas, you have real performance data to evaluate your current provider. Missed SLAs, late deliveries, inventory inaccuracies, poor communication, or difficulty scaling are strong signals that it may be time to explore alternatives.

Reduced operational risk during lower order volumes – Order volumes are typically lower between January and March, creating valuable breathing room. This makes it far safer to transfer inventory, integrate warehouse management systems, connect eCommerce platforms, and test shipping rules and automation without risking major revenue-driving events.

The “returnuary” stress test – Moving fulfilment during this time allows you to stress-test reverse logistics, including returns processing speed, refund accuracy, restocking workflows, and the overall customer experience. If a 3PL can handle mass returns efficiently, it’s a strong indicator that they’ll perform reliably during peak season.

Q2 and Q3: The best time to switch 3PLs

If you’ve selected a new UK fulfilment provider by the end of Q1, you have plenty of time to onboard to your new 3PL and unlock several months of preparation before the next peak season.

April to September – This is the ideal period for demand forecasting, scaling storage and labour, optimising pick, pack, and dispatch processes, running system load tests, and fine-tuning carrier performance. Completing these steps early ensures your fulfilment operation is fully optimised well ahead of Black Friday and Christmas.

April or May – These months are the best time to begin the transition, allowing you to stabilise operations and resolve any issues well before the summer peak.

September – Considered the final “safe” month to switch fulfilment partners. By this point, many 3PLs start locking capacity for peak season, onboarding windows shrink, and flexibility declines sharply.

November – By mid-November, most fulfilment centres stop onboarding new clients entirely.

Q4: The worst time to switch 3PL fulfilment

It may sound obvious, but it’s worth stating clearly: try to avoid switching 3PLs during peak season.

Industry experts strongly advise against changing fulfilment providers between October and December. During this period, warehouses are operating at full capacity, shipping delays are more common, and spare resources are minimal. Even the best 3PLs are stretched during peak season, and attempting a transition at this time significantly increases operational risk.
